014: The System That Keeps Us Growing (Without Losing Our Minds)

Lately I’ve had quite a few club owners reach out and ask how we’ve grown, and how we’ve managed to add new programs (and even new locations) without completely burning out.
Most of them want “more,” but they’re nervous. They’re already maxed out, and the idea of adding anything feels impossible.
There are a hundred ways to approach that problem, but here’s my short answer: an operational management system.
For us, that’s EOS (with our own flavor), but there are plenty of others out there. If you’ve been to NinjaCon, you might remember we’ve even done workshops on it. And actually, this very Weekly Fix is built on one of EOS’s core practices, the once-a-week “L10” meeting.

I first learned about EOS in 2018 at a local business group meeting (Entrepreneurs Organization). At the time, I was putting out fires all day, every day, and so were my key people. I hated asking them to take on more because I was already guilty of not delegating well.
So I took a chance: I asked one of the most thorough, sharp, and organized people on my team to learn EOS and implement it for us. We treated it like a one-time project and agreed on a flat-fee pay structure so we could test it without much risk.
Fast forward to today, she’s still here, and EOS is the framework we run on. We’ve gotten better and better at it, and it’s still evolving.
Here’s why we use it:
We get on the same page. Everyone knows the vision and how we’re getting there.
We work on the right things. Rocks, scorecards, and meeting rhythms keep us focused.
We solve problems for good. No more Band-Aids or endless debates.
Everyone gets to win. Clear roles, measurable success, and plenty of chances to celebrate.
And it’s not about more rules or meetings. It’s about using our time, energy, and brainpower for the things that actually matter. EOS keeps us moving in the same direction, at the same pace, without all the chaos. Simply put: EOS is our playbook. The more we use it, the more we win as a team.
